How to track COD orders from Instagram (a simple system for small sellers)
Keep every Instagram and WhatsApp order in one place, follow each from confirmed to delivered, and know how much cash on delivery is still to collect.
If you sell on Instagram in Pakistan, most of your orders are probably cash on delivery (COD). A buyer comments "price?", you reply in DMs, they send their address on WhatsApp, you book a rider, and the money arrives days later through the courier.
It works, until you have twenty orders in a week. Then the same questions start:
- Did I confirm Ayesha's order, or only reply to her?
- Which parcels are with the courier right now?
- How much COD money is still to come back?
- Who ordered last month and might order again?
This guide shows a simple system to answer all four in seconds. You can do it with a notebook, a spreadsheet, or a tool. What matters is the system.
Why COD orders get lost
COD orders are spread across three places: Instagram DMs, WhatsApp chats and the courier's portal. None of them shows the full picture.
| Where the order lives | What it shows | What it doesn't show |
|---|---|---|
| Instagram DMs | What the buyer asked | Whether you confirmed or sent it |
| Address and phone number | The order total and status | |
| Courier portal | Tracking | Which buyer, which items, what's unpaid |
The fix is one list where every order has a status and a paid / not paid mark.
Step 1: Give every order a number
The moment a buyer confirms, write the order down with a number: #1, #2, #3. Numbers sound formal, but they save a lot of time:
- You can say "Your order #14 is on the way" instead of scrolling to find what they ordered.
- Buyers trust a seller who gives an order number.
- When the courier pays you, you can match money to orders.
For each order, note: number, name, WhatsApp number, items with quantity and price, delivery charge, total, address.
Step 2: Use five statuses, no more
Keep the steps simple. Every order is always in exactly one of these:
- New: the buyer sent the order, you haven't confirmed yet.
- Confirmed: you checked stock and told the buyer.
- On the way: handed to the rider or courier.
- Delivered: the buyer has it.
- Cancelled: the buyer backed out or didn't pick up.
Each morning, look at New first (confirm them), then Confirmed (pack and send them). That's your whole to-do list.
Step 3: Track "paid" separately from "delivered"
This is the step most sellers skip, and it's where money disappears. A parcel can be delivered but not paid for a week or more while the courier settles COD.
So every order gets a second mark: Paid or Not paid. When the courier transfers money, mark those orders paid.
Now one number tells you how your business is really doing:
Cash to collect = the total of all orders that are not paid and not cancelled.
If that number keeps growing, chase the courier or the buyers. If it's close to zero, your cash flow is healthy.
Step 4: Message the buyer at every step
Short WhatsApp updates cut down "where is my order?" messages and reduce COD refusals. A buyer who got three friendly updates is much less likely to refuse a parcel at the door.
Simple templates you can copy:
- Confirmed: "Hi Ayesha! Your order #14 is confirmed (Rs 7,300). We'll tell you when it's on the way. Thank you!"
- On the way: "Hi Ayesha! Your order #14 is on the way. Please keep Rs 7,300 ready for cash on delivery."
- Delivered: "Hi Ayesha! Your order #14 has been delivered. We'd love to hear how you liked it!"
That last message is also how you get reviews and repeat orders.
Step 5: Give a receipt when the money arrives
When an order is paid, send a short receipt with the order number, items and total. It looks professional, and it ends any "did you get my payment?" confusion. If you sell to the same people again, your receipts become a record of who your best customers are.
The spreadsheet version
If you want to start today with nothing new, make a Google Sheet with these columns:
| # | Date | Name | Items | Total | Status | Paid? | Address | |
|---|---|---|---|---|---|---|---|---|
| 14 | 25 Oct | Ayesha | 0300… | 2 × lawn suit | 7,300 | On the way | No | F-7, Islamabad |
Add a filter on Status, and a formula at the top that adds up Total where Paid? is "No". That's your cash-to-collect number.
The downside: you still copy every order by hand from WhatsApp, and you type every update message yourself.
The faster version
We built this exact system into ClientoraHQ One. Buyers order from your store link in your Instagram bio. Each order lands in an Orders list with its number, items, total and the buyer's WhatsApp number. Prices always come from your own product list.
From there it's one tap each:
- Mark confirmed → on the way → delivered
- Message the buyer with the right update already written
- Cash received to mark it paid
- Make receipt to turn the order into a receipt you can send on WhatsApp
At the top you always see three numbers: new orders, orders to deliver, and cash to collect.
If you only need invoices, the WhatsApp invoice generator on its own works too, and there's a free caption generator for your next post.
Quick checklist
- Every confirmed order gets a number.
- Every order is in one of five statuses.
- Paid is tracked separately from delivered.
- You know your cash to collect at any moment.
- The buyer gets a WhatsApp update at each step, and a receipt at the end.
Do these five things and COD stops being a guessing game.
